This may not be completely relevant to the question as it doesn't deal directly with AV but here's one way to look at it:

In the Japanese entertainment world most performers, whether they're musicians/comedians/idols/models/actors/etc, have to do a whole lot of work for next to nothing to get noticed and build popularity. Its almost a cliche to talk about how little most idols or comedians make when they're just getting started and almost all of them either live at home with their parents or have some kind of part time job to make ends meet - sometimes both. Most serious performers are also under a management agency. A good agency spend the time and money to "grow" a performer with the hope that they will eventually recoup their investment when they become popular. A less-than-good agency will probably try to start making money off a performer as quickly as possible to turn a quick profit.

All performers will "peak" at some point - they will reach the maximum popularity they can conceivably attain. Unfortunately for female performers this "peak" usually comes rather early - probably when they're still well under 30 and often earlier than that. Once they hit that peak its a matter of maintaining that level of popularity or trying to keep a nice, steady descent down. From a business standpoint that "peak" situation is prime earnings - you want to keep that for as long as possible and make a slow a descent as you can.

If you reach a really, really high peak you're basically set - performers like Kyary, the girls from Momoiro Clover, Perfume, etc can probably work in pretty high levels of the entertainment world (prime time TV, major movies or dramas, high level modeling, etc) for as long as they want. The same goes on the other side for, say, most of the popular male idols in Johnnie's. But if you hit your peak too soon, have some kind of scandal or other issue that derails your progress or are under an agency that just wants to cut and run to make quick profits you'll usually see that descent happen much more quickly and more dramatically.

I'm not making a value judgement (this type of performer is "good" and this type of performer is "bad", etc) but in almost all cases once a female performer starts doing AV its basically the point of no return. If you're super, super popular you might be able to get work on variety shows, etc but its going to be really difficult to move into other areas of entertainment. Of course quite a few girls start and end with AV - in those cases you probably want to get as popular as you can in the AV world and then parlay that into working in a high class DeriHeru or cabaret/hostess club.

While I don't know the specifics of the individual performers for the idols/models/etc who are going into AV I'm guessing is the above pattern - they got started in another area, got as far as they could on that path and then either they or their management decided to pursue AV as the most profitable option from there on out.

For girls who are getting their start in AV but are way more attractive than you might imagine they're probably being compensated very well. A ridiculously attractive girl might be able to get into a very high level management agency as a model/idol but her starting compensation is still going to be very low - if you want to make a lot of money quickly AV is probably a much more realistic option.

The main thing to keep in mind is that aside from being a center of technology and fashion for Asia, Japan even with their mosaic'd porn is by far the most liberal country for adult videos in East Asia.
